Rebuilt the marketing function around AI production systems
Context
By 2024 our marketing team had 20 people and rising content demands. Instead of adding headcount, I rebuilt the function around AI systems that handle production while humans own strategy and judgment.
My Role
I designed and built the systems myself, then restructured the team around them.
What I Built
Four production systems, each replacing what used to be a specialist function. Ad Guru: an ad operations system for Google and Meta that goes from client brief to live campaigns, with deterministic builders for bulk campaign sheets, creative rendering, and client-ready reports. Blog Factory: a 14-stage pipeline covering trend research, drafting, editorial review, executive review, interactive visuals, and SEO. An ebook publication workflow that takes a manuscript to a designed, published resource with matching ad sets. A multi-agent LinkedIn generator that produces text, infographic, and carousel posts from any blog, with automated tests.
Results
- +Team went from 20 people to 5 while output per person increased 30%
